Each one is the same shape: a metric that mattered, a bet I made against it, and the number it landed on.

CASE / 01 Fintech

Instant Payouts

Northline · Lead PM · 2023–2024

Problem

Marketplace sellers waited up to 3 business days to receive payouts, and it was our #1 churn reason among sellers doing >$10k/mo.

Approach

Rebuilt the payout pipeline on a card-push rail instead of ACH, added real-time risk scoring so we could safely release funds early, and rolled it out to top-tier sellers first to de-risk the launch.

My role

Owned the business case, the rollout sequencing with Risk and Compliance, and the seller-facing pricing model for the instant tier.

Onboarding, cut in half

Problem

34% of trial signups never activated. Session recordings showed most people stalling on a mandatory data-import step before seeing any value.

Approach

Moved import from "required to start" to "required to invite teammates," and shipped a sample-workspace mode so new users hit an aha-moment in under two minutes. Ran it as a phased A/B against the old flow.

My role

Wrote the experiment plan, partnered with design on the sample-workspace flow, and defended the scope cut to import when Sales pushed back.

CASE / 03 Developer Platform

API v2, and a support queue that finally emptied out

Problem

Our v1 API's inconsistent error codes generated a third of all support tickets. Integration partners were building workarounds instead of trusting the docs.

Approach

Ran a deprecation-safe v2 alongside v1 with a machine-readable error taxonomy, an idempotency layer, and a migration CLI so partners could dry-run before cutting over.

My role

Defined the versioning and deprecation policy still in use today, and ran weekly office hours with our top 20 integration partners through the migration.

Metric first, feature second

I don't greenlight work until I can name the single number it's supposed to move and how we'll know within two weeks if it didn't.

Talk to the ten, not the deck

Ten real user conversations beat a competitive analysis every time. I run them myself, monthly, even when the roadmap feels settled.

Ship the ugly version first

A working v0 in front of real users teaches more in a week than a polished spec teaches in a quarter. Polish is a second pass, not a gate.

Say the number, then the story

Every update to leadership leads with the metric and the delta. Context comes after — never the other way around.
